Realistic timings from the ticket office: 30 to 40 minutes through the water gardens and lower boulder area, 20 to 30 minutes up the spiral staircase to the fresco gallery and across the mirror wall, 25 to 35 minutes up the lion paws and steel staircases to the summit (slower in peak heat), 30 minutes on the summit exploring the palace ruins, and 40 to 50 minutes descent via the same route. Total: 2.5 to 3.5 hours with a normal pace. Gates open at 7am; arriving at 6:30am puts you in the first wave with cooler temperatures, far fewer wasps active, and the mist still lifting off the paddy fields below. Sigiriya does NOT actually open for true sunrise (around 6am), so for sunrise photos climb Pidurangala next door instead. By 9am the heat, queues and tour buses turn it into a slog.

Bring water, but no plastic bottles will be allowed into the inner archaeological zone soon; use a reusable. No drones, no tripods over a certain size, and absolutely no posing back-to-Buddha at the summit.
I took 3 hours with a slow lunch on the summit (do not bring smelly food, monkeys WILL come). The view from the top is worth every minute of climbing.
