Grandparents want to come too, so 4 adults + 1 toddler for 12 days. Doable or hell?

Doable if you plan for the child, not around them. Realistic day: 1 activity morning, 3-hour nap window mid-day, gentle afternoon activity or beach. Sri Lanka is toddler-friendly: Sri Lankans dote on kids, hotels accommodate cribs/high chairs, food is easy (rice + veg curry = universal toddler food). Concerns: heat exhaustion (dawn/dusk activities only in April), mosquitoes (repellent, mosquito nets), sunburn. Avoid: full-day safaris (jeep bouncing 8 hours = misery), long car days, Sigiriya climb. Pick: beach base + 1-2 short cultural trips.

^ this. Also: rent a car seat separately (chauffeur cars don't have them). Some agencies rent proper baby car seats. Book chauffeur who has kids himself - they get it. And embrace the slow pace - toddlers set the pace, adults recover on nap time by the pool.
