We changed plans this morning after seeing the Perahera dates. Every central hotel is either sold or 3x. A WhatsApp number from a Facebook group says family room near Bahirawakanda, cash, come tonight. Is last-minute still a thing or do we sleep in Kegalle and tuk-tuk in.

Centre and lake are gone for 21-28 unless a cancellation drops at noon. Look at Peradeniya, Katugastota, Ampitiya, Tennekumbura, or a homestay up Bahirawakanda / Bowala - 15-25 minutes walk or a short tuk-tuk before 4pm. Walk-in after 6 on a parade night is how you pay festival prices for a room with no window. Ask the host for a pin on Maps and a photo of the gate. Pay on arrival, not by Western Union.
We grabbed a cancellation on Booking.com at 11am for Saturday only, then WhatsApp'd the same place for Sunday-Tuesday direct. They had a back room that was never listed. Direct is how leftover beds move this week. Get it in writing (dates, rate, breakfast).
If a stranger on Facebook wants a deposit to a personal account before you have seen the room, that is not a last-minute deal. Come see the room, then pay.
Kegalle as a sleep-and-tuk plan only works if you leave Kegalle by 3. After that the last stretch is the car park.
Scam Watch: kandy
TukTuk or tour drivers take you to "gem museums" or "government-certified" gem shops. They receive huge commissions (up to 40%) on anything you buy. Prices are inflated 3-10x the actual value.
Men approach tourists near Temple of the Tooth offering to be guides. After the tour, they demand large "donations" or guide fees (5000-10000 LKR).
